Make sure the new CEO understands that you are supportive of him, not trying to undermine him, and actively want to be on his team.” One good starting point is to ask questions: “What are your most pressing goals?” and “How can my team and I achieve them?” Ask early. Ask often. You’ll get points for asking, and if you need to make big changes, you’ll know what you need to do before it’s too late. “People tend to think that asking, ‘What can I do to help you succeed?’ is kissing up, so they don’t do it,” said Lois Frankel, CEO of Corporate Coaching International. “But it’s not kissing up. It’s just practical. You’re asking for information that you need, and you’re demonstrating that you want to be an asset, not an obstacle.” Some things should go without saying. If you had planned to take a vacation during the first weeks after the new CEO’s arrival, cancel it if you can. And if you’d been lobbying for a promotion or raise, hold off until after the dust settles. What’s true for the most senior executives is true further down. If the CEO replaces your boss, you’ll need to prove yourself to the new person, just as your old boss tried (and failed) to do with the CEO. If your company’s been in turmoil, you need to beware of letting any pent- up frustration you’re feeling make you a casualty. “It’s understandable to feel frustrated. Back then, Mr. Meyer wasn’t thinking too much about his rela- tionship with founder and former CEO Chinedu Echeruo, who re- mains the largest shareholder in the online navigation service for pedes- trians. Instead, Mr. Meyer was strategizing about how to expand and compete against Google, which had big-footed its way into Hop- Stop’s space. It helped, he said, that the founder’s demeanor was calm— and that his investors were willing to be patient rather than pushing for a speedy way to cash out. “In the early days, it was impor- tant for people to see that we had a shared vision for the company,” said Mr.Echeruo,who is now a partner at Constant Capital, a Ghana-based investment bank and private equity firm. “We’ve definitely disagreed. I remember acknowledging to myself that this is a tricky process. What’s critical is to make the best decisions for the company. When we’ve dis- agreed, I can argue my point as ag- gressively as I want, but if Joe is go- ing to have accountability, then he has to make the decision.” There were tough decisions on staffing. Two years later, only three members of Mr. Echeruo’s original team remain among HopStop’s 15 employees. “I’d been at startups in the past— I knew what we needed to do,” Mr. Meyer said. “Chinedu left me the latitude to make these decisions. If he felt I was making the wrong de- cision, or the right decision at the wrong time, he’d let me know in his subtle yet direct way.
