I began my Scouting journey as a Tiger Cub right here in the North Florida Council over 20 years ago and haven’t left! I was blessed with strong adult leaders and mentors throughout the entirety of my journey who focused on FUN and creating a sense of FAMILY within our Scouting programs – and IT WORKED! My friends and I had the opportunity to take part in some mountaintop moments (literally and figuratively) along my path to attaining the rank of Eagle .

I can attest that following the concepts outlined here will provide your unit with an even stronger Scouting experience than the one I enjoyed as a youth – Scout’s Honor. In fact, helping the next generation of Scouts and Scouters achieve family memories of their own is why I’ve chosen to make servant leadership to Scouting my life’s work. One of the most important responsibilities of the Troop or Crew Committee is to keep the Troop or Crew operating with a first-rate, year-round program, achieved by following each of these 5 key steps. 1. Recruiting Leadership

2. Planning 3. Budgeting 4. Communicating the Plan 5. Executing the Plan #1: RECRUITING LEADERSHIP

Ensuring adequate volunteer support is critical – Scouting relies on dedicated volunteers to promote its mission of preparing young people to make ethical and moral choices over their lifetimes by instilling in them the values of the Scout Oath and Law.

The worksheet on the next page should be completed annually by the Charter Rep, Scoutmaster or Crew Advisor and Committee Chair when executing the ideal year of Scouting and updated following fall recruitment of new families or any change in adult leadership.

Every Troop must have a Scoutmaster, Committee Chair and 2 additional Committee members. Every Crew must have a Crew Advisor, associate Advisor of the opposite gender, Committee Chair and 2 additional Committee members. Other positions listed are recommended. Planning or coordinating a short-term task or specific activity is a good leadership role for a new parent/volunteer.

Start by filling out who is currently serving in each role within your Troop or Crew. For any positions that are vacant, determine who the best/most qualified person in your Troop or Crew is and ask them to fill the position by providing specific information related to tasks and timeline. Position descriptions are available at www.nfcscouting.org/IYOS. This approach is much easier than just asking “is there anyone here who is willing to fill this role?”

Once you have each role filled, the next step is to identify future leaders now to develop the succession strategy for each position. Some considerations:

• Why plan? Would you like help with your current role? If you left town tomorrow, who would ensure the Scouts aren’t disappointed? • When to engage? Biggest opportunity is at new parent orientation. Adjust course whenever things change. • Who to target? Any family that joins your unit is a possible successor! Give them a warm welcome, fully onboard them into your Troop or Crew and keep in touch with successor targets. • How do I execute the plan? After identifying prospects, meet with them individually with a position description, invite them to fill the position, and ensure they’re provided with training, support, guidance and mentorship along the way.

Trained leaders/volunteers directly impact the quality of programs on a weekly basis – and as a result, the longevity of families in Scouting as well as their safety. Completing position-specific training is strongly recommended for all volunteers and is available any time in the e-Learning section of https://my.scouting.org. Additional in-person and supplemental training is also made available through the Council; details on upcoming training events can be found in step 2.

#2: PLANNING

The more, the merrier. Encourage as many leaders and parents from your Troop or Crew to attend program launch, scheduled for the May Roundtable at 7:00pm; here, you will receive a calendar of local district and council activities planned for the upcoming school year. From there, schedule your Troop or Crew’s annual planning session to brainstorm fun and creative activities for your Patrols and Troop or Crew! We recommend gathering as many Scouts and parents as possible so that their voices are heard and they have input into the process. It is helpful to start with a blank master calendar that includes major local events, holidays, school schedule, etc.

“Involve your unit in the construction of a program plan that excites them”

Start by reviewing last year’s program. Which activities worked and which did not? Decide what activities and special meetings you would like to do again. Also determine whether or not your budget was adequate (save these notes for step 3).

Brainstorm – no ideas are off limits! Write all of them down. When you run out of ideas, then add the council/district activities and events listed below (this is the same list provided to you at program launch. The most complete, updated and accurate list of North Florida Council events can be found at www.nfcscouting.org/calendar).

Prioritize your list and place the top activities and events into your calendar by month.

Add recurring events – such as weekly Troop meetings, monthly Crew meetings and quarterly committee meetings (at minimum) to your calendar. Boring or unorganized meetings are the #1 reason families leave Scouting!

Troop or Crew meeting plans can be found at www.nfcscouting.org/IYOS. Here are some tips to enhance your Troop or Crew’s meeting experience:

• Plan Your Meetings in Advance, with focus on the flow of activities. • Make it interactive, hands-on, fun and competitive. • Use immediate recognition and congratulate enthusiastically for completing a benchmark on the advancement trail. • Establish the rules that each meeting will follow – including limiting announcements to 5-8 minutes at the end of your meeting.

#4: COMMUNICATING THE PLAN

Once you have completed your Troop or Crew’s final program plan, consisting of an activity/event/meeting calendar and supporting budget, it should be made available at the beginning of the Troop or Crew’s program year (end- July/early August) to all families. This shows a level of organization and transparency from the unit’s leadership. Poor communication is the #2 reason families leave Scouting!

Sharing your finished product with members of the Troop or Crew requires different approaches based on your audience.

• Scouts need excitement – “Scouts, here’s what we have planned for the year: backpacking in the Osceola national forest, canoeing on the Santa Fe river, overnighter at the Jumbo Shrimp game and summer camp at Shands, where you’ll get to swim in the pool, go down the waterslides, shoot on the ranges and for older Scouts, ride ATV’s! You can do all these fun things by selling $x worth of camp cards, peanuts and popcorn!” • Parents need simplicity – especially those parents who weren’t involved in the planning process. “Parents, here’s what we have planned for the year – backpacking in the Osceola national forest, canoeing on the Santa Fe river, overnighter at the Jumbo Shrimp game and summer camp at Shands, where your Scout will get to swim in the pool, go down the waterslides, shoot on the ranges and for older Scouts, ride ATV’s! At this juncture, you can present an organized, safe and succinct fundraiser (camp cards and/or peanuts and popcorn) and establish individual goals that will fund each Scout’s Ideal Year of Scouting. Paying for the fun will be much easier and participants will be more successful when they know what the money is going towards. The unit will spend more time Scouting and less time fundraising.

Properly communicated, the plan will excite both Scouts and parents to success!

You’ll also want to send a copy of your Troop or Crew’s finalized program plan to your local Scouting professional as well as your volunteer Commissioner. Keeping them updated with your plans is important, as both serve as resources to your unit’s leadership.

It is also important that you share your program plan with new families at your Troop or Crew’s parent orientation following your sign up night so they can be fully onboarded into your Troop or Crew and begin assisting with activities and events.

#5: EXECUTING THE PLAN

Utilize your standing committee meetings (held quarterly, at minimum) to review previous activities and programming while fresh and make final plans and preparations for upcoming activities and events. JUNE 2021 - DECEMBER 2022 June 2021
